It’s 8:58am on a horrible, wet Tuesday in Newcastle, my coffee tastes like battery acid, and my right hand is shoved deep into my pocket. My missing fingers are concealed from the world once again.
Nobody in the boardroom is shouting at me.
The air con is making that little buzz noise, someone is clicking a pen, and the slide deck on the wall is entirely boring but completely harmless.
So why is my body convinced I’m about to be thrown to the lions?
My chest is tightening by the second, my breathing shallow, my face turning a blotchy - as though I’ve had one-too many drinks - I haven’t. It’s 8.58am, remember?
Half of my attention is focused on trying to look confident. What’s my posture like? Can they see my hand? Is it obvious I’m hiding it? It’s totally obvious, isn’t it? Ah sh*t, what did they just say about performance?
This is neuroception in action.
Long before my conscious mind can process the quarterly KPI targets, my subcortical nervous system has already run an automatic scan of the room, flagged an environmental threat, and hit the internal panic button.
We like to pretend that workplace trust is a soft, cozy attitude problem we can solve with team-building exercises and mindfulness.
But it isn’t enough.
Safety is a raw, biological reality hardwired into your nervous system long before conscious thought ever gets a vote.
Your Brainstem Speaks First
When a corporate environment signals even the most subtle sniff of hostility, your internal alarm system quietly overrides any intellect you might have.
It does not ask for permission.
From a scientific point of view, there’s something called the myelinated ventral vagal nerve – basically a neural circuit within your brain that’s responsible for calm focus, warm social engagement, and creative problem-solving – it goes totally off line, it does a runner.
Suddenly, your heart rate variability (HRV) plummets, and your prefrontal cortex loses its power supply, and you’re left living your life on basic evolutionary survival instincts.
So why are business leaders still treating psychological safety like it’s a subjective HR luxury?
I spent twenty-seven years hiding my physical Upper Limb Difference (my very own stigmatised identity). This transcended school and then into my corporate career, where I convinced myself that if I just gritted my teeth and worked twice as hard, I could overcome the exhaustion.
I regularly thought there was something wrong with me.
In truth - and this is not something that I fully understood until recently - I was running an invisible ‘background app’ every single minute of the working day. It was a relentless self-defence mechanism that consumed a third of my brain capacity before the day had really begun.
This is what’s important for business leaders to understand. When employees operate in a state of continuous subcortical defence, you aren’t getting their strategic brilliance, their spontaneous innovation, or their honest risk reporting.
You’re just getting a room full of exhausted people trying to survive the day without making a fatal mistake.
So what do most business leaders say when your team is burnt out?
They tell you to download a mindfulness app, attend a ‘Lunch & Learn’ resilience webinar, or “just bring your whole self to work”.
It looks great on a fancy poster pinned up next to the office toaster.
But handing a mindfulness app to a worker trapped in a state of ‘fight or flight’ is like trying to throw a cup of water onto a house fire.
When your brain registers an environmental threat, telling yourself to “just relax” actually makes things worse.
Suppression Creates the Trap
Daniel Wegner mapped this cognitive failure through his theory of ironic mental control.
When you force yourself to conceal a core part of who you are – whether it’s an upper limb difference, neurodivergence, or an invisible health struggle – your mind splits into two competing operating systems.
The intentional operating process works overtime to project a smooth, professional exterior.
Meanwhile, the subconscious ironic monitor continuously scans for the exact slip-ups you are desperately trying to hide.
The monitor eventually overrides everything, triggering those intrusive thoughts, negatively impacting your working memory, and a sudden cognitive freeze or crash right in the middle of a high-stakes meeting.
Here is the counter-intuitive reality most leaders miss: presenteeism – attending work while your brain is consumed by that fight of flight state – creates a vastly higher cost on an organisation than absenteeism.
When employees construct “facades of conformity” (aka faking it) to survive rigid corporate cultures, emotional exhaustion rises, voluntary helping drops, and critical operational mistakes or near-misses go unreported.
I call this the Inauthenticity Tax.
It Starts With You
I know exactly how terrifying it feels to drop that protective mask.
Growing up on a council estate in the North East, showing any sign of weakness meant you were instantly pointed at and ridiculed.
I didn’t hide my hand for twenty-seven years because I wanted to fit in – I hid it because my nervous system convinced me that I needed to in order to survive.
It took an immense moment of inspiration to stop paying that daily cost and eventually press the button to finally reveal the truth.
So, to you reading this right now, if you feel that heavy, invisible weight holding you back in your career, I want you to know that I see you and I’m with you every step of the way.
Class me as your unofficial cheer leader.
It takes a huge, courageous commitment to stop fixing the individual and start engineering structural biological safety in our workplaces.
This journey may not be easy, but nothing worth doing ever is… and trust me, this is worth doing.
Embracing your uniqueness will absolutely change your life forever.
So as a final reminder, what happens when you finally stop running that background app?
You don’t just feel lighter when you shut your laptop at 5pm.
You get your prefrontal cortex - your brainpower - back.
The real question isn’t whether your organisation is paying this metabolic tariff – it’s whether you have the courage to stop it.
So, where are you still hiding in plain sight?
